What is a business model canvas?

The business model canvas is a one-page template for describing how a business creates, delivers and captures value. Created by Alexander Osterwalder and published with Yves Pigneur in Business Model Generation in 2010, it has nine blocks: customer segments, value propositions, channels, customer relationships, revenue streams, key resources, key activities, key partnerships and cost structure. The right half is about customers; the left half is about the work behind them.

When it helps

  • A founder testing a new business idea on one page before writing a full business plan.
  • A small business owner showing a bank, simply, how the shop makes its money.
  • A strategy workshop comparing the current model with an alternative, such as adding wholesale.
  • Teaching business students how the parts of a company depend on one another.

Tips

  • Use short phrases or sticky notes, never paragraphs. The canvas exists to show the whole model at once, and long text hides the links between blocks.
  • Fill the right side before the left. Starting from resources and activities tends to describe what you already do, not what customers want.
  • Draw one canvas per model. If retail and wholesale have different customers and channels, give each its own canvas and compare them side by side.

How to fill in a business model canvas

  1. Start with customer segments

Name the specific groups you serve, such as commuters, parents after the school run or local cafés. Different segments often need different channels and relationships, so be precise.

  2. Write the value proposition

For each segment, say what problem you solve or what they get that they cannot easily get elsewhere. One clear sentence beats a list of features.

  3. Fill channels and relationships

Channels are how customers find, buy and receive what you sell. Relationships are how you keep them, from a loyalty card to knowing regulars by name.

  4. Add revenue streams

List every way money comes in and roughly what share each brings. Drawing the shares to scale shows at a glance where the business really earns its living.

  5. Complete the left side

Key resources, key activities and key partners are what you need to keep the promise: the oven, the early bake, the flour supplier. Fill them only once the right side is settled.

  6. Finish with cost structure

List the largest costs and their shares, then set them against revenue. If costs outweigh income, change one block and see what else has to move with it.

FAQQuestions

Common questions.

What are the 9 blocks of the business model canvas?

Customer segments, value propositions, channels, customer relationships, revenue streams, key resources, key activities, key partnerships and cost structure. The first five describe customers and income; the last four describe the infrastructure and spending needed to serve those customers.

What is the difference between a business model canvas and a business plan?

A canvas is a single page summarising how the business works, quick to draw and easy to change. A business plan is a longer document with market research, forecasts and financial detail, usually written for lenders or investors once the model is settled.

What is a lean canvas?

A lean canvas is Ash Maurya's adaptation for early start-ups. It keeps the nine-box layout but swaps four blocks for problem, solution, key metrics and unfair advantage, so the focus is on proving a problem is worth solving before building anything around it.
